A process map and per-step decisions

Automation 11 min
Business problem

Automation without a process map is chaos: you automate individual fragments (e.g. email sending), and the whole stays manual — you save 10% and the rest drowns. Plus, without a map you can't see the bottlenecks and which steps actually take time.

Proven method

Process mapping in 4 steps:

  1. DRAW: the full path from lead to close (Lead → Qualification → Research → Personalization → Outreach → Reply → Qualification → Meeting → Proposal → Follow-up → Close → CRM) — every step as a box,
  2. MARK every step: MANUAL (you do it), AUTOMATED (a workflow does it), AI-ASSISTED (AI generates/proposes, you decide),
  3. MEASURE the time: how many minutes/hours a week each step takes (real numbers, not guesses),
  4. SET AUTOMATION PRIORITIES: the steps with the most time and repetitiveness, without judgment — those go into automation first. Rules: the map has to be a single image (a sheet of paper or a board), not 20 documents; the 'manual/auto/AI' decision per step is a business decision (not a 'technical' one); steps critical for relationships (meetings, offers, negotiations) stay manual or AI-assisted with approval.
Market example
BAD
Manual, inconsistent execution or chaotic automation lacking data validation.
GOOD
An SDR map (with times): Lead research 20 min (AI-assisted → 5 min), Enrichment 10 min (automated), Qualification 5 min (AI-assisted), Personalization 15 min (AI-assisted), Outreach 30 min (automated with approval), Reply handling 20 min (manual/AI draft), Meeting prep 15 min (AI-assisted), Proposal 60 min (AI-assisted), Follow-up 15 min (automated), CRM updates 30 min (automated). Total: ~4h — with automation: ~1.5h. Gaining 2.5h a week = 5 extra conversations.

You are a process mapping consultant.

Context: My sales process: [DESCRIPTION STEP BY STEP + TIMES]. I do by hand: [WHAT]. I have tools: [LIST].

Task: Design a map of my process:
1. The full path (Lead → ... → Close → CRM) as a text schema
2. For each step: manual/automated/AI-assisted + how much time it takes weekly
3. Bottlenecks: the 3 steps that eat the most time
4. Automation priorities: the implementation order (from the biggest gain) + why
5. Steps that stay manual/AI-assisted (critical for relationships) + justification
6. A 30-day plan: what I automate in weeks 1, 2, 3, 4

Variations & alternative scenarios

Solo SDR version: a map + automating the 2 most expensive steps.

Team version: a map with shared responsibility per step.

Practical exercise

Draw your process map (paper/schema). Mark every step manual/automated/AI-assisted + weekly time. List 3 bottlenecks and pick 1 step to automate this week.
